You don’t need a long audit. Start with a simple, repeatable review that takes minutes, not hours. Look at yesterday’s VINs and ask four questions. Where did an estimate wait for approval, and for how long? Which vehicles moved stages without photos or notes? Which sublet jobs missed a promised return time? Which tasks had no named owner?
Those answers tell you exactly where momentum died.
Next, scan a live board or report for early warnings. Units that have been “awaiting parts” for more than twenty-four hours, estimates older than a shift, or vehicles that have cleared mechanical but have not been photographed. Flag them and assign a single next action.
This approach does two things at once. It resolves today’s issues and teaches the team which signals matter tomorrow.
You can also walk through the process. Stand at intake for ten minutes and watch the first handoff. Shadow a photographer for a car or two and note what is missing when they arrive. Small observations will reveal friction you will never see in a spreadsheet.
